Robots Play a Big Role in Keeping Little Giant Ladders Made in America - 01/24/12

Robotic welding technology has helped the Springville, Utah-based manufacturer manage costs and respond to spikes in demand.

Josh Cable, IndustryWeek - Springville, Utah, January 24, 2012 – Little Giant Ladder Systems takes credit for unveiling the world's first articulating ladder in the early 1970s. But it wasn't until 2003 -- when the company launched an infomercial touting its made-in-the-USA ladders -- that Little Giant became a big name among American consumers.

"Foreign competition was coming in, basically straight from Asia at about half the price of a Little Giant," recalls Ryan Moss, CEO of the Springville, Utah-based manufacturer. "So we made the decision to run an infomercial [featuring company founder Harold "Hal" Wing] to brand Little Giant as the original, American-made, safest, strongest, most versatile ladder in the world.

"It was wildly successful for a number of years."

That's not an exaggeration. In the first year after the infomercial hit the airwaves, Moss estimates that Little Giant's sales climbed 540%. The following year, business grew more than 500%, according to Moss. "Adding people became a daily routine," Moss says.

That gradually changed as Little Giant's sales came down from the "artificial high" of the infomercial. With sales tapering off and foreign competitors continuing to exert cost pressures on Little Giant's business, the company that once trumpeted its made-in-the-USA ladders toyed with the idea of making its products in Asia.

"We had discussions back and forth, back and forth, because of foreign competition," Moss recalls. "But we made a decision that we were going to stay American-made."

Product quality was the No. 1 factor in keeping Little Giant in the United States, Moss adds.

"It's not that important to us to be the cheapest," he says. "We want to be the best. We want to have the most versatile, safest, high-quality products. And we feel like the solution for that is right here in Springville, Utah."

Still, like any manufacturer, Little Giant does everything it can to keep its costs down. Moss points to the company's investment in robotic welding technology during the height of the infomercial "chaos" as a critical tool in managing costs and responding to spikes in demand. "It's been a great blessing to our company," Moss says.

Robots Always on Call

Little Giant produces ladders for the U.S. market in a 250,000-square-foot factory in Springville. The plant, which employs approximately 250 people, has eight double-sided robotic welding stations made by Lincoln Electric Co. and Fanuc Robotics America Corp.

Over the years, Little Giant has perfected the process of manually welding aluminum -- which is "much, much trickier than welding steel," Moss says. But prior to using robots, it was difficult for the company to quickly ramp up production when demand spiked.

"When we had this incredible growth [triggered by the infomercial], we found a bunch of people that could weld, but very few of them had welded aluminum," Moss recalls. "And so we would spend weeks and weeks and weeks training them on this process that we developed over the years.

He adds: "It was difficult to keep that consistency and train them, because it's such a unique way that we're welding."

Now that robots handle most of the welding, the plant responds to peaks in demand simply by running the robots longer -- without incurring overtime costs.

"Our standard shift is 6 a.m. to 4:30 p.m., Monday through Thursday. So our guys are working four tens. But if we need to work Fridays, Saturdays, evenings, those robots are set. They're in place. You're not trying to train other people to come in and fill in those spikes when you need it."

Little Giant still has "fantastic" welders on staff who pitch in during times of high demand, Moss says. When they're not welding, many of them program the robots to accommodate the different sizes and styles of ladders and load the fixtures onto the robots. "And as they pull the product off, they can quickly recognize if there's been any type of hiccup or not -- which is rare but it does happen."

Little Giant, which sells ladders to the consumer, commercial, government and military markets, took its lumps during the recession, particularly from the precipitous drop-off in building and construction activity. After having to trim its workforce, the company is hiring again, and Moss is upbeat about Little Giant's future.

The use of robotics and automation -- the plant recently installed an automated high-pressure wash line to clean its products -- will be key to the company's future in the United States.

"We love building products in America," Moss says. " ... It's robotics, automation and those types of things that will help us continue to be as cost-effective as we can here in the states."

    LITTLE GIANT LADDER MAKER HEADS BACK TO INFORMERCIAL MARKET WITH NEW, INNOVATIVE PRODUCTS - 06/09/2010

    Marc Haddock, Deseret News - Springville, Utah June 9, 2010 - Hal Wing and his Little Giant Ladder Systems are believed to have re-invented the conventional stepladder. Now he's hoping a concerted infomercial marketing effort will help the company climb back on top of the ladder market.

    Little Giant recently introduced eight new product lines, and the company has built a sound stage inside the Springville plant to produce 30-minute infomercials designed to boost ladder sales. They are hoping to recreate the infomercial-fueled success of the original Little Giant articulated ladder.

    The first new infomercial touting the innovations in the new Select Step stepladder is scheduled to debut in August, and Wing said he is in the process of hiring 100 new employees to meet the anticipated demand for the new product.

    "I've always gone against conventional wisdom," Wing said. "We decided rather than hunker down we would ready to ride the curve as the country comes out of the recession. We are just totally going against the flow."

    Wing is hoping that catchy names like Select Step, SumoStance and MicroBurst, as well as innovations such as "adjustable outriggers to increase stability" and a "magnetized utility tray to hold tools and screws" will generate increased sales.

    The idea is to duplicate the success of Little Giant's articulated ladder, which Wing first introduced in 1972, when he would solicit orders from home and garden shows and then fill them from the carport of his Springville home.

    "When I first created the articulated ladder, they told me I was nuts, that the ladder was too complicated and that nobody would buy one," Wing said. Instead, he built a successful business, thanks largely to one of the most successful television informercials ever made.

    When the patent on that ladder expired, the market was flooded with imitations, so Wing said his company took the ladder back to the drawing board.

    "We started reinventing the stepladder about 31/2 years ago," Wing said. "We said, 'Let's see what we can do to make the ladder safer and better and more useful.'"

    The results are built into a variety of new ladder products Little Giant has introduced over the last year.

    "We applied for 27 patents just last year," said company CEO N. Ryan Moss. The Select Step alone has seven patents pending, according to the company's promotional materials.

    The company is relying on the new infomercial, created at the in-house sound stage, starring Wing himself, to sell enough ladders to justify expanding the current Springville work force from 300 to 400. Moss said the plant had as many as 500 employees during the "heights of the sales frenzy created by the first infomercial, but that's not sustainable in the long run."

    The new products will be available in hardware stores, at trade shows, on the Internet and, most importantly, by phone orders generated by the infomercial campaign.

    "The best marketing we do is via video," Moss said. "That infomercial made the product famous."

    At the same time, Wing recognizes that selling ladders is an uphill struggle.

    "Most people use the same ladders their fathers and their grandfathers use," he said. "Still, the ladder is older than the wheel, and look what we've done with wheels."




    SPRINGVILLE'S LITTLE GIANT LADDER POISED FOR GIANT LEAP - 06/04/2010

    Matt Reichman, Daily Herald - Springville, Utah June 4, 2010 - Hal Wing has climbed a few ladders in his day.

    The Springville farm boy started at the bottom -- juggling a day shift at Albertson's, a night shift loading hogs and a weekend shift at a service station -- and clambered on up to own the country's largest ladder manufacturer, Springville-based Wing Enterprises.

    So when the guy who went from sowing rows of corn to outbidding Jay Leno on a 1936 Harley-Davidson says his industry is ready to climb the next rung, it's likely worth hearing.

    "The ladder is older than the wheel," Wing said, noting that with the exception of the classic Little Giant articulating ladder -- a foldable design pioneered by Wing Enterprises -- everybody's still using their grandfather's ladder. "Now we have the most amazing thing to happen to ladders in 45 years."

    Cue the seven-patents-pending Little Giant Select Step; it's a 24-pound A-frame stepladder that telescopes from five feet to eight feet on each side for placement on flat ground, slopes and even stairs. Wing is sure it'll outdo everybody in safety (e.g. Comfort Platform instead of finger-pinching spreader bars) and convenience (e.g. quick-snapping Rock Locks to adjust the legs).

    "The ladder category has been stale for many years; it's not a very sexy industry," Little Giant CEO Ryan Moss, also of Springville, said. "This is a game-changer."

    The Select Step marketing campaign begins in earnest come August with a new in-house-filmed infomercial. If Little Giant's previous infomercial is any sort of bellwether -- the three-year QVC spot spiked daily ladder sales from 200 to 25,000, Wing's single-day record -- then the 250,000-square-foot Springville facility is about to get lively.

    Wing Enterprises has added 20 employees to its 300-head roster this year, and another 100 are needed locally for the Select Step debut, Moss said. The company is also expanding in China and Europe (sales only; all the building stays in Springville) and has a handful of other specialized products, including an outrigger-balanced extension ladder, on the way.

    It's an odd time to roll out such an ambitious product line, given the economy, but Wing Enterprises has always been an employer first, and a ladder company second, Moss said.

    "There is a ripple effect every time someone gets hired," he said, if nothing else because it has a positive effect during a time of uncertainty. "We want to add as many as we can. That's what business is all about."

    Wing insists he never started in ladders to make money; he would have been content farming. But when people kept coming to him asking if he was hiring, he always said yes, sometimes puzzling his wife as to how he would pay them all. He jokes that he got "dragged into this" simply because he wanted to provide jobs.

    "I never thought it would be more than a mom 'n pop shop," he said.

    His employee-first philosophy seems to pay off. Six of Wing's original 10 employees have stuck with him all 38 years. Moss, in fact, started out with Little Giant 26 years ago, pushing a broom around. Wing keeps an impeccably clean shop, closes the factory on Sundays, and gives every employee a paid vacation day on his or her birthday.

    He also has a system for organizing and developing his staff: different colored shirts indicate new hires, foremen, quality inspectors, etc., so the young pups and old hands can help each other along.

    "A lot of people and foremen in past factories where I've worked treated me like garbage," said Dan Runner, a maintenance worker going on one month with Wing Enterprises. "These guys treat me like family."

    This growing employee base will provide enough infrastructure for the surge Little Giant expects with the new products, Moss said. If it's a 600-percent growth like last time, all the better.
